Building TuxMat’s In-House Studio

TuxMat · Creative operations · AI leadership · Team leadership

The challenge

TuxMat’s in-house team carries everything: paid social, video, email, web, Amazon and packaging, for product launches, seasonal campaigns and always-on performance marketing. Then the team went from five people to three, with the same launch calendar.

The approach

Rebuild how the studio works instead of asking people to work harder:

  • Capacity planning. Work is scheduled against real team capacity, so priorities are set before anything is made.

  • One project at a time. Focused delivery instead of everything in progress at once.

  • Clear briefs and approvals. Every project starts from a written brief and moves through a simpler approval path.

  • AI with guardrails. I wrote proprietary Claude skills for brand voice, first-pass creative review, creative standards and ideation, and published Creative Excellence Standards as the quality gate every piece passes before it reaches me.

  • Better tools. I co-led TuxProjects, an AI-built project management tool with task boards and capacity and performance dashboards.

The result

The team hit every launch date after going from five people to three.

Why it matters

A great studio is not just great work. It is a system that makes great work repeatable: clear priorities, a high bar everyone understands, and AI that takes on the repetitive parts so people can spend their time on ideas and craft.
